refactor(surface): remove the main-area surface concept entirely
activeSurface was permanently 'chat' after the legacy mobile layout
removal, so the whole concept is gone: the store field, surfaceGuard,
setActiveSurface/setSurfaceGuard, the per-runtime surface memory in
prepare/restoreForRuntimeSwitch, and WorkspaceSurface itself. All ~30
setActiveSurface('chat') call sites were no-ops and are deleted;
always-true 'is the chat active' checks in keyboard shortcuts, Header
and ChatContainer are unconditional now. FilesView's dirty-file guard
kept its file-switch and close protection but drops the surface-switch
branch nothing could trigger. TerminalView visibility comes only from
its callers. The router keeps parsing legacy ?tab= links (they open the
matching context-panel surface) via its own RouteTab type and no longer
serializes a tab or diff file into URLs — desktop URLs never carried
them anyway.

refactor(layout): remove the legacy mobile layout from MainLayout and Header
Phone viewports run the separate MobileApp shell (and a viewport crossing now reloads into it), so the desktop layout's mobile branch was unreachable: the drawer machinery, the full-screen secondaryView surface switch (including the terminal/diagram desktop carve-out nothing could trigger), the mobile header with its tab bar, the Cmd+number tab shortcuts, the mobile quota panel, and the surface guard that reset non-chat tabs. DrawerContext had no consumers left and is deleted. Header drops from 2630 to 1853 lines; the desktop render is unchanged. |

feat(chat): work-status panel, and MCP auth and settings fixes (#2776)
Adds a work-status panel beside the transcript. Context fill, model and cost, todos, running subagents and the permission requests blocking them, branch and working-tree state, MCP servers, pinned messages and context sources were scattered across the header, the composer and the context panel — a blocked subagent was reported nowhere at all. The panel reads them from live channels rather than persisted history, and becomes an overlay where the chat is too narrow to seat a column. It is on by default, including for existing installs. Because it now carries these readouts, the desktop header and composer drop the ones it duplicates: todo and changed-files chips, usage and MCP tabs. VS Code and mobile keep theirs — neither hosts the panel. Fixes MCP authorization, which was broken from the panel, invalidated by a directory switch through a redirect URI that encoded the working directory, and left the desktop app in the background because browsers will not follow a custom-protocol link without a user gesture. The settings page no longer asks the user to understand the MCP spec before adding a server: one field takes the command or the link, with the kind inferred and a visible override, and client-registration fields appear only when a server actually asks for its own credentials. Also: skills load from the panel instead of only when the composer's slash autocomplete opens; the header button names the current instance rather than falling through to the word "Instance" for relay hosts. Three new optional UI settings keys, all migrated. No change to stored MCP server configuration. |

* perf(build): split Shiki grammars/themes, CodeMirror legacy modes, and @pierre/diffs into on-demand chunks
Merging @shikijs/langs into one manual vendor chunk made the first language
request download every grammar (7.4 MB raw / 1 MB gzip). Letting Rollup split
these packages per dynamically imported module downloads only the languages,
themes, and modes actually used — matching how the worker build already
behaves. @pierre/diffs is split the same way so its pure patch parser (used by
the eager tool renderer) no longer drags the Shiki-importing render stack into
the startup graph.

Navigation model rebuilt around two full-width drawers and a minimal header (sessions / title-switcher / usage ring / workspace): - Left sessions drawer: cross-project tree with live status indicators, swipe actions on sessions (rename/archive/delete) and on group headers (project edit / two-step close, worktree delete), reorder-only edit mode with collapsible project cards and draggable worktrees, app-level footer (connected instance, settings, pending web update). - Right workspace drawer: Changes / Files / Terminal / Notes / MCP as pill tabs (inactive tabs icon-only); panes stay mounted once visited. The full desktop file editor serves the Files tab; read/skill tool taps in chat open the file there at the requested line. - Header session switcher on title tap: 10 cross-project recents with live busy/attention indicators and project · branch metadata; the usage ring opens a metadata overlay with an explicit loading state. - The overflow menu is gone on phones (its destinations moved into the drawers); iPad keeps it until its dedicated layout pass. Correctness and continuity: - /auth/session answers bearer-first, so a stale WebView cookie can no longer mask a revoked device token; cold launches classify failures fast and land on an explicit connect screen. - Authoritative session snapshots raise frozen ordering baselines and stale live ranks — recents stay truthful after the app slept. - Cold launches reopen the last active session per instance (persisted pointer, confirmed against a sessions snapshot; a user-opened draft clears it), with a logo hold instead of a draft flash. * fix(mobile): always mount SessionSidebar to eliminate >10s drawer open delay (#1695) On mobile (Android PWA), SessionSidebar was conditionally mounted via {mobileLeftDrawerVisible && ...}, causing the component to unmount on drawer close and remount on every open. Each remount fired a full data-loading cascade: paginated sessions fetch (PAGE_SIZE=500 with retry), worktree discovery, repo status, PR status, 10+ useMemo recomputations, and localStorage reads, manifesting as a >10s delay before the drawer became interactive. Desktop already avoided this by keeping SessionSidebar always mounted inside <Sidebar> with a CSS visibility toggle. Fix: remove the mobileLeftDrawerVisible conditional wrapper so SessionSidebar stays mounted on mobile too, matching desktop behavior. Visibility remains controlled by the leftDrawerX transform (off-screen when closed). Added pointer-events-none when hidden as a defensive guard. == Correctness / leak fixes (P0)
* RightSidebar: drop dead useEffect that re-nulled refs the resize
handler already nulled; collapse the redundant width/minWidth/maxWidth
triple into width + the existing --oc-right-sidebar-width variable.
* useUIStore: clamp setRightSidebarWidth to [MIN, MAX]; simplify
setRightSidebarOpen (22 lines -> 12).
* RightSidebarTabs: useRightSidebarGitSync now takes the right tab and
main tab and only polls when the right git tab is the visible consumer
and the browser is online + visible. Replaces a global poll that
fired for the lifetime of the open sidebar.
* GitView: commit-files fetch refactored to cancelled + Promise.all
(was a per-hash loop that could setState after unmount); getRemoteUrl
and refreshRemotes gated on cancelled/mountedRef; new module-scoped
mountedRef guards setIsSettingIdentity from firing after unmount.
* GitView + useGitmojiList: extract gitmoji fetch/cache into a hook
with module-level inflight promise + subscribers Set; stale-while-
revalidate from localStorage; ensureLoaded() for call-site-initiated
hydration; cancelled flag on setIsLoading to avoid the React
setState-after-unmount race.
* ProjectNotesTodoPanel: 400 ms notes debounce now cancels on blur
(was double-saving); persistProjectData chained per project through
a module-level Map<projectId, Promise> so a fast todo toggle racing
the debounced save no longer hits the server in parallel; resize
auto-adjust guards against same-value pings.
== Render fanout (P1)
* RightSidebarTabs: all three tab content components are now always
mounted with the hidden attribute. State and cache survive tab
switches. When activeMainTab === 'git' (or 'context') the matching
right tab is filtered out of the tab strip and a redirect effect
snaps any persisted-but-now-hidden right tab to 'files'. onSelect is
now a type-guarded handler instead of `as RightTab`.
* GitView: 13 separate useGitStore action selectors collapsed into one
useShallow block (one re-evaluation per store change instead of 13).
* GitView: new isGitViewActive flag (true when this instance is the
visible consumer) gates the 7 live effects — load identities, fetch
remote URL, refresh remotes, ensureAll, sessionEvents.onGitRefreshHint,
worktree bootstrap poll, default-identity auto-apply. Hidden
GitView instances no longer run these.
* GitView: gitViewSnapshots module-level Map is now backed by an
LRU wrapper (cap 20) so per-directory draft snapshots cannot leak
across hundreds of project switches. Removed the dead `unique.set`
dedup in changeEntries — GitStatus.files is already unique by path.
* SidebarFilesTree: statusByPath Map<path, FileStatus> and
badgeByDir Map<dirPath, { modified, added }> are precomputed once
per gitStatus change. Tree render is O(1) per node instead of O(N)
per node via the previous per-row find/scan. badgeByDir walks each
file's path segments and increments counters for every ancestor
dir, so total cost is O(N + total_dirs_in_files) per gitStatus
change.
* SidebarFilesTree: FileRow wrapped in React.memo with a custom
comparator. Context-menu open state moved INTO FileRow as local
state — opening a menu in one row no longer re-renders siblings.
* SidebarFilesTree: loadDirectory accepts an isCancelled predicate;
the batch-load effect for expandedPaths passes a stable predicate
so per-dir fetches stop touching state once the effect tears down.
* SidebarFilesTree: module-level fileTreeCacheByRoot Map (LRU,
cap 8 roots) hydrates childrenByDir / loadErrorsByDir /
loadedDirsRef on mount or root change. Mirror effects write state
back to the cache. Survives close-and-reopen of the right sidebar;
populated entries are dropped on unmount only when they had no
data.
== Result
Net diff: 6 files modified, 1 new (useGitmojiList.ts), 682 insertions,
283 deletions. Existing test suite baseline preserved (537 pass / 58
fail / 1 error) — no new regressions. The 58 pre-existing failures are
in unrelated chat/streaming tests and were verified via git stash on
the same branch.
Architecture assumptions, verified by manual review:
- P1.1's redirect effect snaps rightSidebarTab to 'files' whenever
activeMainTab === 'git', so the right and main GitView instances
are mutually exclusive — isGitViewActive cannot be true for both.
- The 7 gated effects plus the useRightSidebar GitSync poll cover all
cases where git state should advance: visible consumer fetches; the
poll keeps the store warm when only the right git tab is visible.
- The aborted loadDirectory predicate is sufficient because
inFlightDirsRef and loadedDirsRef dedup at the call site before
any network IO is initiated.
* fix(sidebar): always clean up inFlightDirsRef regardless of cancellation
* refactor(sidebar): deduplicate RIGHT_SIDEBAR_MIN/MAX_WIDTH constants, export from useUIStore

Added a mobile MCP overlay so MCP tools can be opened and managed from the mobile UI without relying on desktop-only dropdown behavior. Improved mobile session panel touch handling so tapping the status/session area opens the right panel reliably on phones and tablets. Cleaned up mobile usage provider metadata by removing duplicate rows, hiding unset providers, and showing provider logos consistently. Added eager loading for provider logos used in mobile usage views to avoid delayed or missing icons when the panel opens. Refined the mobile update and about flows in OpenChamber settings so release/update information is easier to read on small screens. Adjusted related layout, header, VS Code layout, command palette, and settings text/localization details needed for the mobile polish. |

Rework the desktop layout so the left sidebar spans the full window height and reads as a distinct column, separate from the header. - Persistent top-left controls (sidebar toggle + project actions) as a single overlay that no longer migrates between header and sidebar, so it stays put while panels animate. Drag regions carve out only under the buttons so the strip stays draggable and the buttons clickable. - Header sits in the content column (bg-background); the divider lives on the chat content (border-t) so it doesn't run between header and right sidebar. Decouple bundled UI from runtime API and add remote instance tooling (#1228)
Add a packaged-client runtime boundary so the shared UI can talk to local, desktop, remote, and VS Code runtimes through the right transport instead of assuming one same-origin web server. Centralize OpenChamber-owned API access behind RuntimeAPIs, runtimeFetch, and runtime URL helpers, while keeping official OpenCode traffic on the SDK path. Support runtime switching, remote host selection, desktop client credentials, and headless connection links for pairing packaged clients with remote OpenChamber servers. Harden the new auth model by moving long-lived client tokens out of browser URLs, introducing short-lived scoped URL tokens for browser-owned transports, restricting URL-token access to explicit readable/realtime routes, and making client-token management session-scoped or self-scoped as appropriate. Update browser-owned assets and preview proxy flows to work with the split runtime model, including authenticated project icons, preview token propagation, CSP-safe preview bridge injection, and preview proxy auth that survives short-lived URL-token expiry. Tighten Electron security boundaries for packaged clients by gating privileged preload state to trusted origins and requiring explicit confirmation before connect deep-links import or switch remote runtimes. Also refresh agent guidance and project skills so future runtime/API, auth, preview, UI, CLI, settings, locale, and drag-to-reorder work follows the new architecture. |

Sidebars now slide open/closed with a 200ms cubic-bezier(0.22, 1, 0.36, 1) transition on width. Inline transitionProperty/Duration/TimingFunction are used directly on the aside so the change is browser-driven rather than relying on Tailwind arbitrary classes that didn't reliably trigger the width transition. Inner sidebar content is pinned to the open width with shrink-0 so it stays full-size while the outer aside collapses around it, eliminating the vertical jitter that came from content reflowing when its container shrank. The chat-frame keeps a constant 1px border and 10px radius on all four sides — only the left/right border color toggles between border/50 and transparent — so no layout reflow happens when sidebars open. Mask-corner overlays are always mounted and animate their left/right offset and opacity in lockstep with the sidebars instead of mounting/unmounting. |

refactor(ui): full-width header with framed chat shell
Header now spans the full window width above the [sidebar | chat | right-sidebar] row instead of nesting inside the central column. The chat area becomes a self-contained framed window with its own border and rounded corners on all four sides, and sidebars sit flush against the header sharing its bg-sidebar so the seam is invisible. Removed the duplicated shell controls the old layout needed to fake header-height inside sidebars: portal host on RightSidebar, paddingTop reservation, top drag overlay, duplicated layout-left / chat-new buttons in SidebarHeader, the showDesktopSidebarChrome block in SessionSidebar, and the conditional traffic-lights inset on the desktop header. Mac WCO inset now lives only on the header. Moved the new-session action into the SessionSwitcher dropdown as its first item, removed the standalone chat-new button from the header, relocated scheduled-tasks into the left action group of the sidebar header, and bumped ContextPanel tab strip to h-10 to balance the more prominent header. |

* perf: drastically improve cold-start, bundle size, and streaming performance
Cold-start optimizations:
- main.tsx: Remove blocking await on prefs I/O — render immediately with
defaults, hydrate persisted settings asynchronously. Cuts 50-200ms from
time-to-first-paint.
- bootstrap.ts: Split directory bootstrap into 3 phases:
* Phase 1 (blocking): path, config, provider, session status — minimum
data needed to render UI. Mark status complete after this phase.
path.get and session.status must both succeed; they have no fallback.
* Phase 2 (deferred): agents, commands, mcp, lsp, vcs, questions,
permissions — fetched after first paint without blocking.
* Phase 3 (lazy): session messages — loaded without blocking init.
- App.tsx: Keep identical provider tree before/after init to prevent
full subtree remount when isInitialized flips. FireworksProvider and
VoiceProvider are lightweight shells; overlays deferred until init.
Bundle-size optimizations:
- App.tsx + MainLayout.tsx + VSCodeLayout.tsx: Code-split heavy views
(SettingsView, GitView, DiffView, TerminalView, FilesView, PlanView,
OnboardingScreen, SettingsWindow, MultiRunWindow) with React.lazy.
Views load on demand when user switches panels.
- vite.config.ts: Lower chunkSizeWarningLimit from 1200KB to 500KB.
Streaming render optimizations:
- streaming.ts: Throttle streaming store writes ~60Hz → ~1Hz. Busy-session
only scan (Set, O(1)).

equivalents and a refreshed visual language: flexoki theme tokens,
typography utilities, and a redesigned CommandPalette. Add new
fancy-button variant set and a local slot helper for asChild composition.
* refactor(ui consumers): adopt Base UI primitives across the app
Update chat, layout, git views, settings, multirun, session and agent
management screens to use the new Base UI-backed primitives (anchor
width token rename, dropdown/select/dialog usage adjustments, new
component APIs).
* fix(ScrollableOverlay): forward `disabled` to inner element
Add `disabled` to the type so it propagates via rest spread to the
underlying element (e.g. textarea in simple mode). Resolves a type

Header (h-8) had the action row pinned with items-end + pb-1.5, which
placed the h-7 buttons ~2px above the header top and made them look
cropped. Switch to items-center so they sit on the same baseline as
the tabs.
* style(tabs): drop transitions on default variant, soften active pill
Default (underline) variant now switches instantly — no transform/width
transition on the underline indicator, no color transition on tab
buttons. Active pill bg is color-mixed down to 55% of
--interactive-selection so light-theme selection doesn't scream.
* style(button): pill-style elevation and introduce chip variant
Solid variants (default/destructive/neutral/primary/basic) now use the
active-pill shadow stack — hairline navy outer ring + stacked tight/soft
drops — instead of the pure-black inset/border approach. Outline
variant (and FancyButton basic) gets the same elevation without the
white top highlight (no fill to catch light).
Add a new chip variant: flat `border border-border/60` button without
elevation, intended for one-of-N toggle groups where a raised
button would read as the wrong affordance.
* style(header): apply pill-style shadow to OpenIn and Project Actions
Both split-button wrappers previously used a 1px CSS border for
definition. Replace that with the pill elevation stack so the header
buttons match the new Button variants and feel less hard-edged.
* refactor(toggles): migrate one-of-N segmented groups to chip variant
Color Mode, When-sessions-expire, voice/STT providers, auth method,
agent mode, MCP transport, tunnel type and terminal Ctrl/Cmd modifier
toggles all read as flat chip selectors rather than raised buttons.
Switch them from variant="outline" to the new chip variant so the
raised pill-style elevation doesn't fight the selected-state tint.
* fix(elevation): theme-adaptive pill-style shadow for dark mode
The navy (rgba(14,18,27,*)) outer ring was invisible on dark surfaces,
erasing the button/pill edge. Add dark: variants that use a subtle
white outer ring (rgba(255,255,255,0.10)) and darker drop shadows
(rgba(0,0,0,0.30/0.20)) so the elevation reads on both themes.
Applies to Button solid/outline variants, FancyButton equivalents,
the OpenIn and Project Actions header split-buttons, and the active
pill indicator in SortableTabsStrip.
* style(button): flat tinted variants with squircle corner-shape
Replace elevated pill-shadow design with a flat tinted language: pale tinted
fill + hairline tinted border + saturated tinted text for default/destructive.
Add CSS corner-shape: squircle with @supports gate so Chrome 136+ gets the
softened superellipse corners at 50px, Safari falls back to a slightly larger
round radius.
* style(tabs): replace active pill shadow with tinted border
* style(header): flat border and squircle corners for OpenIn / Actions
Drop pill-style shadow stacks in favor of a plain hairline border and apply
the same squircle corner-shape treatment as Button so header controls match
the new visual language.

Checked / indeterminate states now keep the transparent box, show a
primary-base check/minus glyph, and use a softened primary-tinted inset

hoist a ScrollableOverlay as the sole virtual root/content and render
PierreDiffViewer inline, so the shared virtualizer sees the real scroll
viewport and paints every line.
Also drops an unused cn import in SessionRetentionSettings.
* feat(files): collapse floating editor controls behind icon button
The floating file editor toolbar now starts as a single pill icon button
and expands into the full control row on hover or click. Clicking outside
or moving the pointer away collapses it back, keeping the editor surface
unobstructed while the file is being read/edited. Fullscreen overlay
keeps its always-visible toolbar.
* fix(chat): align mobile session status bar radius with chat input

Mobile CSS forced min 36x36px on every <button>, which swallowed our
Radio and Checkbox primitives (also buttons with role=radio/checkbox)

from the touch-target rule and pin the Radio/Checkbox box size with
arbitrary px so padding-scale overrides cannot stretch them either.

The status bar now hardcodes var(--radius-lg) on both views, so the

- Cut broad render fanout across the app by replacing shared-store whole-object subscriptions with leaf selectors, memoizing hot chrome boundaries, and isolating disabled global providers from live session/message state. This keeps header controls, composer toolbars, side panels, and other non-hot UI surfaces from repainting on every assistant update or keystroke. - Rework sidebar session ordering so recent, project groups, and worktree groups derive from one ordering source while avoiding streaming-time thrash. The sidebar now uses a stabilized session snapshot, preserves structural identity for unchanged rows, reads live row status/details per session, and applies a one-shot sort bump on idle->busy instead of continuously resorting during activity. - Fix chat/input scroll instability by separating viewport-resize handling from message-growth handling, disabling conflicting native scroll anchoring, and stopping textarea autosize from collapsing on every growth keystroke. This removes the multiline typing jiggle during streaming and reduces unnecessary composer rerenders. - Also gate voice context wiring behind voice-mode enablement and codify the learned render/scroll/order anti-patterns in AGENTS.md so future changes avoid the same classes of regressions. |
