activeSurface was permanently 'chat' after the legacy mobile layout
removal, so the whole concept is gone: the store field, surfaceGuard,
setActiveSurface/setSurfaceGuard, the per-runtime surface memory in
prepare/restoreForRuntimeSwitch, and WorkspaceSurface itself. All ~30
setActiveSurface('chat') call sites were no-ops and are deleted;
always-true 'is the chat active' checks in keyboard shortcuts, Header
and ChatContainer are unconditional now. FilesView's dirty-file guard
kept its file-switch and close protection but drops the surface-switch
branch nothing could trigger. TerminalView visibility comes only from
its callers. The router keeps parsing legacy ?tab= links (they open the
matching context-panel surface) via its own RouteTab type and no longer
serializes a tab or diff file into URLs — desktop URLs never carried
them anyway.
MainTab/activeMainTab/setActiveMainTab/setMainTabGuard were deprecated
mirrors of the surface names — every call site now uses
activeSurface/setActiveSurface/setSurfaceGuard directly and the aliases
are gone, including the persisted mirror field.
The 'diagram' surface had no way to open it (navigateToDiagram had no
callers except a .drawio attachment click that navigated to a surface
nothing rendered); the surface, DiagramView, and its store plumbing are
removed, and a .drawio attachment now opens in the file panel.
?tab= deep links map to the matching context-panel surface instead of
setting a main-area surface nothing renders, and a persisted non-chat
surface can no longer rehydrate into a blank main area.
Sidebar session/folder/group search and the Todos, Memory, Plans and
Notes filters required the whole query as one literal substring; they
now match tokens in any order and ignore punctuation via
matchesRankQuery, keeping their own list order and tree structure.
* feat(chat): /btw command — side questions in a temporary forked session
/btw <question> forks the current session (full context inheritance) and
opens a compact peek panel docked above the composer. The composer itself
becomes the btw input while the panel is open: sends route to the fork,
the placeholder and a mode chip reflect the target, and the stop button
aborts the fork's turn. Closing the panel (or the chip's ✕) destroys the
fork, leaving the main conversation untouched.
The panel shows only the fork's own tail (messages at/after the fork
creation time) and live permission/question cards scoped to the fork.
- chat/btw/BtwPanel: peek sheet (desktop + mobile), fork-tail view,
auto-close on disappearance, Esc to close
- lib/btw: startBtwSession (fork + rename + routed send), closeBtwPanel
(close = destroy), filterBtwTailMessages
- ChatInput: btw-mode send routing via SendMessageOptions.sessionId,
btw-aware activity (stop/abort), placeholder + mode chip
- useSessionActivity: exported for per-session activity reads
- i18n: btw keys across all 11 locales
* fix(chat): keep btw sends isolated
* refactor(chat): rework /btw into a metadata-scoped peek panel
- Link the active btw fork through the parent session's metadata
(openchamber.btwSessionID) so the panel exists only in the session that
invoked /btw, follows parent navigation, and survives reloads; the fork
carries a kind:'btw' marker with its originalSessionID.
- Replace the wall-clock history boundary with the id of the newest cloned
message (server-generated ascending ids), stored in fork metadata.
- Derive panel identity in useBtwPanelState; useBtwStore shrinks to
transient per-parent UI state (collapsed/creating/destroying).
- Panel UX: dropdown-style glass surface, chat ScrollShadow, single
title+chevron collapse toggle, muted header controls, promote action
(keep as a full session and navigate to it), Esc collapses instead of
destroying, reserved Working indicator row, streaming auto-follow via
ResizeObserver keyed on content readiness.
- Add a 'peek' chat surface mode that suppresses per-message controls and
turn footers inside the panel; user bubbles keep a small gap below.
- Hide btw forks from the sidebar, session switcher, and command palette
until promoted; mark the fork before inserting it into local stores.
- Delete/archive lifecycle: removing the fork unlinks the parent; removing
the parent also removes its temporary fork.
- patchSessionMetadata now mirrors updated sessions into live stores.
- Localize new strings across all 12 dictionaries; add unit tests for
metadata helpers, the btw flow, and the UI store.
* fix(chat): clamp the btw panel below the app header when the keyboard is open
Reuse useMobileAutocompleteMaxHeight (the composer autocomplete precedent)
on the panel's scroll body, reserving the panel header and bottom spacer
height, so the sheet adapts to the visual viewport instead of riding under
the app header on mobile.
* fix(lint): drop unused destructured bindings in sessionBtwMetadata
CI eslint has no underscore ignore pattern; strip metadata keys with typed
copies and delete instead of discard-destructuring.

Create projectless chat sessions under a managed, date-scoped Chats directory and clean abandoned or deleted session folders.
Add Chats to sidebar state, startup cache, shared context, and Electron Mini Chat while keeping VS Code project-only. Resolve managed chat directories to one server-side memory owner and document the runtime contracts.

* test: drop two tests that assert on copies of the code
mainLayoutMobileSidebarMount read MainLayout.tsx and SessionSidebar.tsx as
strings and asserted on source substrings down to exact indentation, so it
failed on formatting rather than behaviour. useProjectSessionSelection.test
reimplemented the hook's visitNodes logic inside the test file and asserted
against that copy, so it could not observe the hook at all.

* test: repair sync suites that had rotted while unrunnable
No runner executed packages/ui, so these drifted from the source unnoticed:
two imported helpers that are no longer exported, one directory-store stub
predated the session field routeMessage reads, and the WebSocket fake missed
the mandatory url-token mint plus the close event the socket wrapper reads.

* test: stop the web suite failing on timeouts and a hand-copied mock
The Git suites drive a real git binary, so the 5s default made a valid suite
fail differently per run. The gitApiHttp mock listed ~70 export names by hand
and fell behind the source; it now derives every stub from the real module,
which the added shared-UI aliases make resolvable.

* test: run every suite from one command and in CI
packages/ui (232 files) and packages/vscode (22) had no test script at all, CI
ran neither, and 9 vscode files could never run because Node cannot resolve
their extensionless TypeScript imports. Three electron files sat outside every
script list, one of them importing vitest, which that package does not depend
on. A runner gives each file its own process, since these suites keep
module-level singletons and fail by load order when sharing one.

* chore: delete a superseded repro harness and a completed plan
The issue-2638 harness needed lsof, overrode process.platform and spawned real
servers, and nothing referenced it; event-stream/rebind.test.js now covers the
same hub-pinned-to-the-old-port behaviour. The pairing v2 plan described relay
and the pairing UI as out of scope, both of which shipped.

* docs: point at the theme tools and record the github barrel invariant
convert-vscode-theme and harmonize-theme were referenced nowhere, so the
theme-authoring reference now names them. The github barrel is loaded through
await import('./index.js') and destructured per route, which no static report
can see; documenting that is what stops the next cleanup from deleting it.

opencodeConfig mock so the import resolves.
- sse-routes.test.js: add app.patch to the route registry stub.

* fix(sessions): select the active project using session ownership
Keep a same-project worktree session while its rendered map is stale, but switch to the remembered or fallback session when the current session is known to belong to another project.
Fixes#2317
* test(sessions): pin project-switch ownership recovery in the selection hook
Archived sessions had no way back to the active list: the only available
action was "Delete permanently". Add restore per session (sidebar context
menu, Archive page row) and in bulk (sidebar selection bar).
The OpenCode server cannot clear time.archived over HTTP — session.update
only applies the field for a finite number, so an omitted key is a no-op
and null is silently ignored (verified against opencode 1.18.12). Restore
therefore writes time.archived = 0: every client-side reader classifies
archive state by truthiness, so 0 reads as active in the UI, the event
reducer, and the OpenCode app/TUI.
The server's time_archived IS NULL list filter still excludes such rows,
so the global session cache no longer issues an archived:false request
for its active list. Full and per-directory loads now fetch once with
the inclusive flag and split client-side via splitGlobalSessionsByArchived,
which also halves per-directory refresh requests. Directory bootstrap
keeps the server filter because live child stores must not hold archived
sessions; a restored session re-enters its live store through the
authoritative session.updated event.
unarchiveSession/unarchiveSessions follow the archiveSession contract:
wait for server confirmation before reconciling stores, runtime-guard
every reconciliation, preserve partial batch results, and fail loudly
when the server keeps the session archived instead of toasting a
successful no-op.
Closes#2346
Navigation model rebuilt around two full-width drawers and a minimal
header (sessions / title-switcher / usage ring / workspace):
- Left sessions drawer: cross-project tree with live status indicators,
swipe actions on sessions (rename/archive/delete) and on group headers
(project edit / two-step close, worktree delete), reorder-only edit
mode with collapsible project cards and draggable worktrees, app-level
footer (connected instance, settings, pending web update).
- Right workspace drawer: Changes / Files / Terminal / Notes / MCP as
pill tabs (inactive tabs icon-only); panes stay mounted once visited.
The full desktop file editor serves the Files tab; read/skill tool taps
in chat open the file there at the requested line.
- Header session switcher on title tap: 10 cross-project recents with
live busy/attention indicators and project · branch metadata; the
usage ring opens a metadata overlay with an explicit loading state.
- The overflow menu is gone on phones (its destinations moved into the
drawers); iPad keeps it until its dedicated layout pass.
Correctness and continuity:
- /auth/session answers bearer-first, so a stale WebView cookie can no
longer mask a revoked device token; cold launches classify failures
fast and land on an explicit connect screen.
- Authoritative session snapshots raise frozen ordering baselines and
stale live ranks — recents stay truthful after the app slept.
- Cold launches reopen the last active session per instance (persisted
pointer, confirmed against a sessions snapshot; a user-opened draft
clears it), with a logo hold instead of a draft flash.
Also: collapsed pill composer gains the stop control; chat tool rows
share one 36px rhythm; Task subtool rows truncate; larger bottom safe
area so the composer clears big-screen corner radii; Capacitor build
hides About/Update (store updates apply there); widgets link to the
sessions drawer with a list icon; MobileApp split into focused modules;
five mobile-surface detectors unified; translucent borders normalized to
70%; all new strings translated across the 10 locales.
iPad and foldable layouts are intentionally untouched - separate next version PR.
Add a dedicated desktop header menu for the active session while keeping recent-session switching available when the sidebar is closed. Match inline rename behavior with the sidebar and expose rename, copy ID, share, export, archive, and delete actions with localized feedback.
Automatically copy newly created share links, keep share/unshare state synchronized across live and global stores, and normalize stale upstream unshare responses so the UI immediately reflects successful unsharing.
Require Markdown exports to load every available message page before formatting the conversation. Abort incomplete root exports, retain explicit child-session skip warnings, and guard complete-history pagination against failures and cursor cycles.
* perf: optimize session loading and startup
* fix(chat): stabilize history prepend virtualization
* perf: unblock first session open from startup network contention
Opening the first session after app start waited seconds for its message
fetch. Three independent contributors, each measured via CDP network
capture and Chromium net-log against the packaged desktop app:
- The active-session watchdog fired an uncapped per-directory status poll
and child-session discovery burst at startup, and other subsystems
(git checks, global session pages, command/skill discovery) fanned out
alongside it, saturating the browser's ~6 HTTP/1.1 sockets per origin.
Add a shared background-network gate (concurrency 3) and route the
watchdog, poll-shaped git reads (also priority: low), global session
pages, command/skill loads, and the background update check through it.
- The packaged renderer is cross-origin to the loopback backend, so every
API call needs a CORS preflight; a few slow OpenCode-proxied requests
held the whole pool while preflights and interactive traffic queued
behind them. Lift Chromium's per-host connection cap for loopback via
ignore-connections-limit in the Electron shell.
- OpenCode initializes each directory lazily on its first request, so the
first click paid that cost interactively. Warm the last-used directory
and the three most recently opened projects right after OpenCode
readiness, sequentially and best-effort, overlapping UI startup.
Validation: new background-network tests, lifecycle warmup test, focused
store/sync tests, UI type-check and lint, dead-code report, node --check
plus electron type-check/lint, and CDP first-open measurements on the
packaged app (message fetch socket queue 5.4s -> 0.03s).
* fix(ui): keep interactive git reads out of background queue

Session lists now promote a conversation when it starts working and again when it settles, instead of reacting to every streaming timestamp update. This keeps ordering responsive without bringing back the sidebar churn removed by the recent performance work.
Apply the same user-visible order across Recent, project and worktree groups, session switchers, mobile navigation, widgets, the command palette, and the desktop tray. Preserve pinned priority, freeze timestamp fallback ordering, and keep child-session activity scoped to siblings under the same parent so it never moves the root conversation.
Seed reconnect snapshots without synthetic jumps, clear ephemeral ranks on deletion and runtime changes, and cover lifecycle transitions, mixed root/child trees, metadata-only updates, and project-group ordering with regression tests.
Improve OpenChamber responsiveness under large session workloads while fixing
cache, synchronization, and persistence correctness across runtimes, projects,
directories, and worktrees.
- prioritize selected and visible sessions during bootstrap and defer
non-critical enrichment work
- reduce redundant message loading, event processing, store publication, and
hidden sidebar work
- prevent stale session and message requests from overwriting newer
authoritative state
- preserve existing data when authoritative fetches fail instead of treating
failures as successful empty responses
- scope session materialization, messages, drafts, queues, todos, pins,
permissions, folders, tabs, Git state, and pull request data by runtime and
directory identity
- harden runtime switching, reconnect, cleanup, mutation reconciliation, and
persisted-state ordering
- preserve live subagent Task linkage when metadata arrives after an older
message request or while streaming parts are suspended
- coalesce overlapping tail refreshes without losing newer refresh demand
- improve cold-session loading by moving deferrable work out of the critical
bootstrap path
- isolate URL authentication, mobile credentials, native secrets, and other
runtime-owned state across endpoint changes
- bound long-lived caches and remove avoidable allocations from event and
rendering hot paths
- limit virtualization to archive collections where it improves rendering
without disrupting active sidebar layout
- stabilize session folders, pin ordering, expanded state, and persisted
sidebar behavior
- open skill files through the same secure editor and outside-workspace grant
flow used by file navigation, including worktree sessions
- expand regression coverage for stale completions, runtime collisions,
reconnect behavior, persistence races, authoritative empty results, and
subagent refresh ordering
- document the updated synchronization, cache ownership, performance, and
runtime-isolation invariants
New drafts now receive the active project ID from sidebar project actions.
Project-group draft creation also forwards the selected project.
Aligns draft opening behavior across project and session selection flows.
Replace repeated project-by-session directory matching across sidebar hooks with a shared ownership index that resolves each unique directory once and exposes direct project and folder-scope buckets.
Gate destructive folder reconciliation on authoritative session data and topology readiness, preserve last-known worktrees after discovery failures, and retain nested-project, VS Code, active/archive dedupe, and Windows drive-root semantics.
Narrow cross-directory subscriptions to session and status slices so streaming deltas no longer trigger global aggregation. Reuse a cached session ID index for permission lineage checks instead of rebuilding it on every session switch.
On the reported 15-project, 67-worktree, 14,561-session shape, ownership indexing averages 3.81 ms versus roughly 450 ms for the cache-only hotfix.
Validation: 28 targeted tests, UI type-check, UI lint, and dead-code analysis.
* fix(worktree): include sessions when deleting worktree group from sidebar
allGroupSessions was guarded by group.isArchivedBucket, returning [] for
active worktree groups. This caused the 'delete worktree' button in the
sidebar to send an empty session list — SessionDialogs only removed the
git worktree directory and skipped archiving any sessions, leaving them
orphaned.
Remove the guard so all sessions (including recursive children /
subagent sessions) are collected regardless of archived state.
* fix(sessions): delete all descendants on hard-delete instead of relying on server cascade
The previous code sent only the root session ID and assumed the server
would cascade-delete all children. If the cascade failed, children were
left orphaned. Delete root + descendants individually; 404 responses
from already-cascade-deleted children are treated as success.
* fix(sessions): clear worktree metadata when deleting a session
Deleted sessions kept their worktree attachment in both
session-worktree-store and session-ui-store. Clean it up on successful
deletion and on 404 (already deleted).
* fix(worktree): search subagent sessions across all directories before delete
WorktreeSectionContent and BranchPickerDialog used useSessions(), which
is scoped to the current sync directory. Subagent sessions created in
other worktrees/project roots were missed and left orphaned. Search
across active + archived global sessions when collecting descendants.

When clicking a session inside a worktree group, the layout effect in
useProjectSessionSelection could override the user's selection with the
project's first root session. This happened because projectSections
(and thus projectSessionMeta) might not yet include the worktree group
on the first render after the click.
The fix adds a guard: if currentSessionId is set but not found in the
current projectMap (stale data), the effect returns early instead of
falling through to auto-selection logic.

* feat(model-picker): drag-to-reorder providers and persist accordion state
Ports two model/provider picker QoL features from otto-ui:
- Persist collapsed state of picker sections (favorites, recent, each
provider) via a new persisted zustand store so collapse survives
remounts and reloads, shared across every picker surface.
- Desktop drag-to-reorder of provider sections (whole header as the
mouse activator, 8px threshold so a plain click still toggles
collapse), with the order persisted in useUIStore.providerOrder and
applied across ModelControls, ModelMultiSelect and ModelSelector.

* feat(sessions): shift-click quick action hard-deletes thread without prompt
Ports the shift-quick-delete feature from otto-ui. The sidebar quick
action (normally archive) becomes a no-prompt hard delete while Shift is
held: the icon switches to a trash bin, the affordance turns destructive,
and the click bypasses the confirmation dialog via a new skipConfirm
source flag. A shared useShiftKeyHeld hook (single window listener set,
useSyncExternalStore) keeps only the small action button re-rendering on
Shift state changes, and resets on window blur so the affordance can't
get stuck after alt-tab.

Reworks the chat and session-sidebar render paths to cut render cascades, memory
churn, and UI jank on large sessions and big session trees. Behavior is preserved;
the changes are about *when* and *how much* the UI re-renders.
## Chat streaming
- Freeze the streaming message's parts in the bulk turn projection during streaming,
and re-inject live parts only in an isolated tail leaf, so a ~60/sec delta stream
no longer re-runs the whole-session projection or re-renders unrelated rows.
session with referential reuse of unchanged turns.
- Memoize message rows with field-aware comparators instead of reference equality.
- Replace the manual child-session polling in the task tool with the live SSE
stream + a one-shot load, removing a fetch/settle state machine.
## History loading & scroll
- Load an initial page fast, then prepend one older page in the background so the
scroll container has headroom and "load older on scroll-up" fires before the user
hits the absolute top.
- Compensate scroll synchronously (in a layout effect, before paint) for prepends —
including background prepends that don't originate from a user scroll — so the
viewport stays stable instead of judder-correcting on the next frame.
## Markdown rendering
- Render markdown synchronously *styled* on first paint (paragraphs, lists, code
cards, tables, inline code) instead of raw escaped text; the async pass then only
upgrades syntax-highlight colors. Eliminates the flash of full-width raw text.
- Load KaTeX CSS eagerly with the main bundle instead of inside the lazy markdown
chunk, avoiding a late stylesheet injection on first render.
## Sidebar
- Hoist per-row recursive tree walks out of row comparators into per-group
precomputed sets/keys; batch live-session lookups into a single map; add a
group-level memo boundary.
- Isolate rename drafts so per-keystroke typing doesn't repaint the row tree.
## Sync layer
- Add a staleness guard so a slow message fetch can't repopulate a session the user
navigated away from.
- Throw on fetch failure for authoritative loaders so a transient blip can't read as
an empty server response.
## Cleanup
- Remove dead code (unused hooks, params, duplicated inline types) surfaced while
reworking the above.
## Known issue
- A rare, purely cosmetic first-paint width flash can still appear on large sessions;
it has no behavioral or data impact and is tracked for a follow-up runtime trace.
Commit 7205d7a3 replaced runtime directory probing with buildKnownSessionDirectories
filtering, but left the hook, prop, state, and UI checks as a transitional artifact.
- Delete useDirectoryStatusProbe.ts
- Remove directoryStatus state/prop from SessionSidebar, SessionGroupSection, SessionNodeItem
- Remove isMissingDirectory checks, opacity-75 styling, and disabled states
- Simplify handleSessionSelect signature
- Update sidebar DOCUMENTATION.md

* perf(vscode): gate API readiness and coalesce duplicate startup reads
Bring the VS Code bridge runtime to parity with the web startup
optimizations (PR #1650), which were web/desktop-only.
waitForApiUrl now hands out the OpenCode API URL only once the manager
reports 'connected', instead of as soon as getApiUrl() exposes
server.url. The URL is available the moment the process is spawned —
before waitForReady confirms it can serve and during a workspace-switch
restart (stale port) — so URL-presence alone let the bridge forward to a
not-yet-ready OpenCode and surface 502s. Gating on connected status
mirrors the web proxy's isOpenCodeReady hold. Also fail fast on 'error'
status so a missing CLI doesn't burn the full 30s timeout.
Coalesce concurrent identical GET reads (config/path/agents/agent/
project/command) at the bridge proxy so the single OpenCode process
serves them once. On cold start the webview's sync bootstrap and config
store fire these reads in parallel with no shared dedup; this is the
extension-host analog of the runtimeFetch coalescer. Shared reads carry
no AbortController so one caller's abort can't strand the others, and the
entry clears as soon as it settles (never serves stale).
* perf(vscode): fade the startup splash once mounted + connected, not on live fetch
The webview's initial-loading overlay held until a successful live
/api/config/providers AND /api/agent fetch completed. After the cache
hydration work those live reads are the slowest cold-start tail — the UI
underneath already paints pickers and the sidebar from cache and refreshes
in the background — so gating the splash on them kept it spinning long
after the app was usable.
Fade the overlay as soon as the UI is mounted and OpenCode is connected.
Per-widget loaders convey any remaining background refresh, matching how
web/desktop (which have no such splash) already behave. Removes the now
-obsolete bootstrapProvidersReady/AgentsReady/Failed tracking and
recordBootstrapFetch. Connection error/disconnected splash messages are
unchanged.
* fix(vscode): include captured OpenCode output in spawn-timeout error
When the managed OpenCode server fails to emit its 'listening' line within
the start timeout, the error discarded everything the process printed to
stdout/stderr — so the status report showed a bare 'Timeout waiting for
server to start' with no clue whether the process hung, crashed silently,
or printed a config/auth error. The exit path already includes the output;
the timeout path now does too (or notes that nothing was printed).
* feat(vscode): workspace-grouped session list with working folders, pinning, and archived toggle
Replace the flat multi-workspace session list with the grouped project view,
using each open VS Code workspace folder as a header (no per-worktree
subgroups). This restores native folder and pin support, which the flat list
silently dropped, and fixes the clipped left padding on session rows.
- Group sessions strictly by open workspace; funnel all non-archived sessions
into the workspace's group so they no longer fall into the archived bucket.
- Keep the project/group/folder + buttons but make them open a draft in the
correct workspace and navigate to chat; hide the project actions (...) menu,
which isn't relevant in VS Code.
- Force the minimal single-line row layout (the second metadata row is
redundant under workspace headers) and drop the per-row tooltip.
- Add a show/hide archived toggle next to the archive-all control, since the
VS Code header has no display-mode menu.
- Size the hover action reveal so the timestamp clears the row buttons.
The worktree dialog state was local React state in SessionSidebar,
which gets destroyed when the component unmounts (mobile drawer close,
VSCode view switch). This caused the modal to briefly appear then
disappear.
Three changes:
- Move newWorktreeDialogOpen from local state to useUIStore so it
survives component unmount
- Guard useProjectSessionSelection layout effect to skip when the
worktree dialog is open (prevents auto-session-selection from
closing the sidebar)
- Remove setSessionSwitcherOpen(false) from worktree button handler
on mobile (prevents drawer close that unmounts the sidebar)
Fixes#1414
The OpenCode server cascade-deletes all child sessions when a parent
is removed. The client was sending individual DELETE requests for each
descendant, which returned 404 after the parent's cascade removed them.
The 404 triggered rollback in deleteSessionAction, restoring already-
deleted sessions back into the global store.
Changes:
- executeDeleteSession: only send the root session delete; the server
cascade handles descendants.
- deleteSession / deleteSessionInDirectory: treat 404 in catch as
success, acting as a safety net for remaining paths (e.g. sidebar
bulk action bar when parent and child are both selected).
Preserves session directory metadata across live updates
Keeps desktop and mobile session lists in project groups
Adds regression coverage for session grouping
* perf(git): cache project-root resolution to stop N² polling cascade
Opening a workspace with many projects/worktrees fired hundreds of
`POST /api/fs/exec` requests (e.g. ~700 for 19 projects) within seconds,
dominated by repeated `git rev-parse --absolute-git-dir` /
`--git-common-dir` for the same directories.
Root cause: in `useProjectRepoStatus`, each project's `ensureStatus`
settles independently and mutates the git store, which re-derives
`projectGitBranchesKey` and re-runs `getRootBranch` for *all* projects on
every change. `getRootBranch` had no caching, so this produced an N×N
burst of uncached git plumbing calls.
Changes:
- worktreeStatus: extract `resolveProjectRoot` to module scope with a
60s TTL cache + in-flight dedupe (root resolution is static within a
session). Combine the two `rev-parse` queries into one subprocess.
Add `getRootBranch(dir, { knownBranch })` fast-path that skips a
redundant git status when the directory is its own root, while still
resolving the primary-root branch correctly for linked worktrees.
Export `invalidateResolvedProjectRootCache`.
- useProjectRepoStatus: replace the cascade effect with a debounced,
diff-based pass that only resolves projects that are new or whose
branch actually changed, passing the known branch through.
- worktreeManager: invalidate the root cache on worktree create/remove.
- Add unit tests for caching, dedupe, invalidation, rev-parse
precedence, non-git fallback, linked-worktree resolution and the
knownBranch fast-path.
Reduces startup from hundreds of requests to roughly one root
resolution per project.
* fix(git): clear in-flight resolves and guard write-back on cache invalidation
`invalidateResolvedProjectRootCache` cleared `resolvedRootCache` but left
`inFlightRootResolves` intact, so during a worktree topology change a
resolution already in flight could (1) be handed to callers arriving after
invalidation and (2) re-seed the cache with the pre-invalidation root when it
settled, defeating invalidation for up to the full TTL.
Drop the in-flight entry on invalidation and add an epoch guard so a resolve
that was invalidated mid-flight does not write its now-stale result back.
Add a regression test for the concurrent-invalidation scenario.
* fix(git): bound root cache and avoid early sidebar resolves
* feat: rename sessions inline via double-click
Double-clicking a session name in the sidebar or the mobile session
status bar now switches it into an inline editable input. Enter saves,
Esc cancels, and clicking elsewhere blurs the input to save. This
mirrors the VSCode/Finder rename pattern and removes the need to open
the session menu for what is a very common action.
* fix(rename): close sidebar input on empty title; drop duplicate mobile editor
Two issues from PR review:
1. handleSaveEdit (sidebar) only closed the input when editTitle.trim()
was non-empty. Clearing the title and pressing Enter or blurring left
the input open with no exit path other than Escape. The save handler
now always closes the editor; an empty title is treated as a silent
cancel (no update call).
2. ExpandedView (mobile) renders the current session twice — once in the
sticky header, once in the session list — so a single editingSessionId
produced two simultaneous inputs for the current session. The list row
for the current session now suppresses its rename input; the header
remains the single editor in that case.
* fix: refine inline session rename editing

Improve chat session switching and history pagination, with most of the aggressive limits scoped to the VS Code webview where the freezes were observed.
Session history loading and pagination:
- Reduce the VS Code message page size to 30 records so switching sessions does not immediately hydrate large histories into the webview.
- Keep manual Load older messages in VS Code fixed at 30 records per request instead of growing the request size over time.
- Add a bounded VS Code initial-tail expansion path from 30 to 50, 80, and 120 records only when the initial page has no user-message turn boundary, preventing large final turns from rendering as an empty chat.
- Lower the normal web message page size from 200 to 150 for a mild shared optimization without adopting the aggressive VS Code limits.
- Make session pagination metadata reactive per session so ChatContainer receives cursor updates from materialization and reconnect paths without requiring a switch away and back.
- Write pagination metadata before publishing newly materialized messages so the first render sees the correct has-more state.
- Store cursor information from direct materialization and reconnect message fetches in the shared session prefetch metadata cache.
VS Code cache and memory pressure reductions:
- Use a shared per-directory session recency map so cache eviction is based on app-level recency instead of whichever useSync instance happened to run.
- Limit VS Code warm session cache retention to 4 sessions and evict heavy inactive message caches after switching away from a large session.
- Disable sidebar session prefetch in VS Code because warming extra sessions was increasing webview memory and GC pressure during navigation.
- Remove dropdown background message prefetch so opening the switcher does not start additional session materialization work.
- Drop cached session-message-record snapshots when evicting session data so stale derived records do not remain after the raw session cache is cleared.
- Add bounded LRU caching for session message record snapshots, with much smaller VS Code limits and a VS Code cap that avoids caching snapshots above 30 messages.
- Bound the turn-window model cache in VS Code and avoid caching turn models for sessions above the VS Code message-page size.
Chat render-path reductions:
- Reuse ChatContainer's already-materialized message records in plan detection instead of adding a second active-session message subscription.
- Add a no-op guard when marking session plan availability so repeated detections do not create new Map references and fan out renders.
- Add no-op guards for session switcher and dropdown open state updates to avoid unnecessary store updates and renders.
- Convert several session-specific hooks to useSyncExternalStore with empty-session no-subscribe behavior so empty IDs do not subscribe to broad store updates.
- Remount the chat viewport when the current session changes, isolating per-session viewport and list state.
- Change the virtualized message-list fallback to render only a tail window when the virtualizer has not produced rows yet, instead of rendering an entire large history.
VS Code layout and header improvements:
- Remove the broad useSessions subscription from the VS Code layout header path and subscribe only to the active session title and initial-session existence.
- Unmount the compact VS Code session sidebar when the user is in chat view instead of keeping the hidden session list mounted and subscribed.
- Compute the latest assistant model and latest context-token usage in a single reverse scan of current-session messages instead of scanning the same list twice.
- Remove switcher git-status warmup work so the switcher reads already-loaded branch labels without starting extra background git status requests.
Markdown and file-reference safeguards:
- Skip expensive syntax highlighting for very large code blocks, with a 200-line cap in VS Code and a softer 1200-line cap in web.
- Add an LRU cap to file-reference stat lookups so the cache cannot grow without bound across many rendered messages.
- Limit the number of file references annotated per render to 40 in VS Code and 200 in web to prevent large assistant outputs from spawning too many stat checks.
- Clear file-link annotations when file-reference mode is disabled so stale attributes and handlers do not remain on previously annotated nodes.
Assistant-message action and preview reductions:
- Skip preview URL scanning on VS Code, mobile, and mini-chat surfaces so assistant text and tool output are not scanned where the preview action is unavailable.
- Skip Save-as-Plan project lookup on VS Code, mini-chat, and mobile surfaces.
- Hide Save-as-Plan and Start MultiRun assistant-message actions on VS Code, mini-chat, and mobile surfaces.
- Resolve the current session directory on demand for assistant actions instead of subscribing each assistant message to the full session list.
Tool and task rendering optimizations:
- Prefer finalized task metadata summaries without fetching child-session messages when the summary is already present.
- Avoid polling or final-fetching task child sessions once a final metadata summary is available.
- Use VS Code-specific task child fetch limits of 30 records for initial, active, and idle fetches.
- Parse diff stats by scanning patch text line-by-line instead of splitting large patches into arrays.
- Count write-tool lines by scanning content instead of allocating a split array for large files.
- Avoid trimming large patch strings just to test whether they contain content.
- Memoize diff and write statistics so unchanged tool parts do not recalculate them on every render.
VS Code bridge improvements:
- Return JSON and text proxy responses through the VS Code bridge as bodyText instead of base64 so the webview avoids synchronous base64 decoding for common API responses.
- Keep binary responses on the base64 path while making bodyBase64 optional in the bridge contract.
- Strip content-length, content-encoding, and transfer-encoding headers from proxied responses because the bridge reconstructs the Response body.
Validation:
- bun run type-check
- bun run lint
- bun run vscode:build
* fix(sessions): align archive-cascade count with executed list
When archiving a parent session, the dialog showed the total descendant
count but the actual archive request skipped already-archived
descendants — so the toast/result didn't match what the user was told.
Collect descendants once, then filter per-action: hard-delete cascades
to every descendant; archive skips already-archived ones. Dialog count
and the ID list passed to archiveSessions/deleteSessions now agree.
* fix(sessions): snapshot descendant IDs at dialog open
Address Greptile review: handleDeleteSession populated the dialog
count from a fresh collectDescendants() call, then confirmDeleteSession
re-collected at confirm time — so a background sync that mutated
childrenMap while the dialog was open could re-introduce the same
count-vs-executed mismatch this PR fixed.
Store the computed descendant IDs in deleteSessionConfirm and pass
them through to executeDeleteSession, so the executed list is always
the snapshot the user was shown. The no-dialog direct-execute path
also routes through the snapshot for consistency.

The same session can appear in two render contexts at once — most
visibly under "Recent" and under its project's root group. Expansion
state was keyed by bare session id, so toggling the chevron in one
context flipped it in the other; the user clicked one row and a
duplicate elsewhere expanded/collapsed in sync.
Switch the expansion set to composite keys of the form
`<renderContext>:<active|archived>:<sessionId>`. SessionNodeItem
already computes this exact shape for its menu instance key
(menuInstanceKey); reuse it as expansionKey so the two render-time
instances of one session keep independent expand state. Updated:
- isExpanded reads `expandedParents.has(expansionKey)`.
- Chevron click / Enter / Space pass `expansionKey` to toggleParent
instead of session.id.
- The memo-equality check compares the same composite key on both
sides so it correctly re-renders when only one context's state
changes.
- toggleParent's parameter is renamed `expansionKey` to reflect the
new shape; the implementation is unchanged.
- The auto-expand-parent-on-subagent-navigation effect doesn't know
which context the user will look at the parent in, so it fans the
parentID out to all four (project|recent) × (active|archived)
combinations.
Storage is bumped to `oc.sessions.expandedParents.v2`. Existing v1
data (bare session ids) is one-shot migrated by fanning each id
across all four contexts and rewritten under the v2 key; the v1 key
is then removed so a downgrade-then-reupgrade doesn't re-migrate.

The previous system layered three hooks (useScrollEngine, useChatScrollManager,
useChatTimelineController) with overlapping responsibilities, four parallel
ResizeObservers/MutationObservers, and six entry points to "scroll to bottom"
(force-flag combinations, persistent follow loops, materialization recovery).
This produced bugs where users could not break free of auto-follow during
streaming: scrollbar drag, keyboard scrolling and find-in-page were not
detected as user intent, and observers kept restarting the follow loop on
every DOM mutation.
The new architecture replaces the two low-level hooks with a single
useChatAutoFollow that owns scroll behaviour end to end:
- One state: 'following' or 'released'. No follow modes, no pin flags,
no marker pixels.
- One scroll writer: a lerp loop that runs only while the session is
streaming and state is 'following'. Idle sessions never write scrollTop
programmatically.
- One user-intent detector: wheel up, touch drag down, keyboard
(PageUp / Home / ArrowUp), pointerdown on the OverlayScrollbar thumb,
and explicit releaseAutoFollow() calls all flip the state to 'released'.
- A 1.2s grace period after explicit release: re-pin will not auto-engage
inside this window, so a small wheel up cannot snap the user back even
while they remain near the bottom spacer.
- Re-pin and the scroll-to-bottom button share the same threshold: the
height of the empty bottom spacer (10vh on desktop, 40px on mobile).
Released users see the button only after they have scrolled past the
spacer that already exists at the end of the chat.
- Save/restore of scroll position uses ratio mapping, debounced at 150ms
on user-driven scroll events; programmatic writes are masked via a short
window so they never persist as user positions.
- Container reattachment is detected via a useLayoutEffect probe over
scrollRef.current. Listeners and observers re-bind when ChatViewport
mounts after hydration or after the first message promotes a draft
session into a real chat.
- A pending-restore queue replays restoreSnapshot once the scroll
container appears, fixing the case where a hydrating session landed at
the top instead of the bottom.
Removed: useScrollEngine.ts, useChatScrollManager.ts, the persistent
follow loop with its own ResizeObserver+MutationObserver pair, the
materialization-recovery .finally resume that yanked idle users to the
bottom on transient sync gaps, and the openchamber:session-reselected
event (re-select still works through the existing onSessionSelected
callback). The openchamber:chat-force-scroll-bottom event remains for
synthetic-message paths like git-message generation.
Net change: ~1300 lines removed, two hooks replaced with one, one
observer pair instead of four.
Canonicalize session message/part materialization across load, prefetch, reconnect, and recovery paths so OpenChamber restores session snapshots through one consistent merge flow.
Preserve live assistant streaming text when stale or delayed snapshots arrive, while still replacing optimistic user parts with confirmed server snapshots to avoid duplicated user messages.
Narrow recovery triggers to explicit incomplete snapshot signals instead of broad session-event fallbacks, reducing unnecessary session refetches during active streaming.
Keep turn windowing aligned with parented assistant replies and add regression coverage for materialization gaps, stale snapshot protection, optimistic user replacement, reconnect recovery, and turn grouping.
